Return on investment (ROI) measures the profit or gain generated by an investment relative to its cost. It is typically expressed as a percentage, making it easy to compare the efficiency of different investments.

Its simplicity is part of its appeal. ROI translates a complex business decision into a common financial language that stakeholders across the organisation can understand. In general, a higher ROI indicates that an investment generated greater returns for every dollar spent.
However, ROI is only as useful as the assumptions behind it. The calculation depends on accurate estimates of costs and benefits, and it reflects financial efficiency – not necessarily an investment’s full strategic importance.
The basic ROI formula is:
ROI = (Net Return on Investment ÷ Cost of Investment) × 100
Another common version is:
ROI = ((Gain from Investment − Cost of Investment) ÷ Cost of Investment) × 100
Each component has a specific meaning:
A positive ROI means the investment gains exceeded the costs. A negative ROI means costs were greater than the measured financial returns. A zero ROI indicates the investment broke even.
For example: A company invests £100,000 in AI for business planning to improve forecasting, resource allocation and decision-making. During the following year, the initiative generates £140,000 in measurable savings and additional revenue. However, it also incurs £15,000 in ongoing maintenance costs and a temporary productivity loss valued at £10,000 during implementation.
When those additional costs are included, the net return is £15,000:
£140,000 − £100,000 − £15,000 − £10,000 = £15,000
The ROI is:
(£15,000 ÷ £100,000) × 100 = 15%
The initial investment still delivers a positive return, but the calculation illustrates why defining costs consistently is so important. If ongoing expenses or implementation impacts are excluded, ROI may overstate an investment’s financial performance.
Expressing ROI as a percentage makes it easier to compare investment opportunities. But those comparisons are only meaningful when the underlying assumptions are consistent. Two initiatives may appear similar on paper, but differences in timing, risk, costs and benefits can significantly affect their true value.

Traditional ROI calculations treat all returns as if they occur at the same point in time, which can distort how value is actually realised. In practice, the timing of returns has a direct impact on cash flow, liquidity and an organisation’s ability to reinvest in other priorities.
For example, an investment that generates returns quickly can free up capital for other initiatives, while one with delayed returns may tie up resources and limit flexibility.
This is why two investments with identical ROI percentages can have totally different strategic implications. A shorter payback period reduces exposure to uncertainty and allows organisations to adapt more quickly if conditions change. Long-term investments, on the other hand, may be necessary for building foundational capabilities but require greater confidence in assumptions about future performance.

ROI calculations typically rely on projected outcomes, but they often don’t capture how likely those outcomes are to occur. The same projected return can carry very different levels of uncertainty depending on factors such as market conditions, execution complexity, regulatory considerations or reliance on new technologies.
For example, an investment in a proven process improvement may deliver modest but predictable returns, while a new market expansion or AI implementation could promise a high ROI but depend on assumptions that are harder to validate. Without assessing these underlying risks, ROI can create a false sense of precision.
A more complete evaluation considers both the magnitude of potential ROI and the probability of achieving it. This often involves using scenario planning tools, such as sensitivity analysis and stress testing, to assess key assumptions.
Understanding what could go wrong, how it would affect outcomes, and your company’s risk tolerance, is essential for making informed decisions.
Not all value created by an investment can be easily quantified in financial terms, especially in areas like workforce experience, organisational culture or innovation capacity. Improvements in employee engagement, collaboration and decision-making can drive productivity and retention over time, even if those effects don’t immediately appear in financial statements.
Similarly, investments that enhance customer experience or brand reputation can strengthen long-term revenue potential without producing immediate, measurable gains. In many cases, these intangible benefits are leading indicators of future financial performance rather than direct contributors to short-term ROI.
Ignoring these factors can lead organisations to prioritise initiatives with easily measurable returns while overlooking those that build long-term capability. A more balanced approach acknowledges both measurable outcomes and strategic benefits, even when they require qualitative assessment or proxy metrics.
Every investment decision involves trade-offs beyond investment time. While ROI measures the return generated by a specific initiative, it doesn’t account for what the organisation could have achieved by allocating those same resources elsewhere. Capital, talent and leadership attention are finite, and choosing one investment inherently means forgoing others.
This becomes especially important when multiple initiatives compete for funding. A project with a positive ROI may still not be the best choice if another option offers greater strategic alignment, faster returns or lower risk. Opportunity cost also extends beyond financial resources to include organisational focus – pursuing too many initiatives at once can dilute execution and reduce overall impact.
To address this, organisations often evaluate investments within a broader portfolio context, comparing not just individual ROI figures but how each initiative contributes to overall business objectives. This helps ensure that resources are directed towards the opportunities that create the greatest total value.
